How Insurers Are Assessing Risk and What to Do Before Your Next Renewal

Artificial intelligence is starting to show up in cyber insurance conversations in a way most businesses aren’t fully prepared for. Not as a strategy discussion or a question of productivity, but as a new layer of risk that insurers are trying to understand and price. The shift is subtle at first. The questions just start to feel different. Where is AI being used in the business? What data is flowing into it? Who is actually responsible for how it is used? And what happens if it produces the wrong output or is manipulated in a way no one immediately catches? For many small and mid-sized businesses, those are not easy questions to answer, not because AI is complex, but because it has been adopted quickly and often without much structure around it.

What makes AI different is how it changes the nature of failure. Traditional cybersecurity issues are easier to recognize. Systems go down, files get encrypted, access is lost. Something clearly breaks. AI doesn’t always fail like that. In many cases, it continues to operate, but the output is wrong, incomplete, or influenced in ways that are hard to detect. Decisions still get made, workflows still move forward, but they are based on information that may not be reliable. That introduces a different kind of risk, one that is less visible but potentially just as disruptive. From an insurer’s perspective, this creates a problem. If the behavior of a system cannot be clearly understood when something goes wrong, the risk cannot be confidently measured or priced.

AI changes the nature of failure.

Insurers are approaching AI the same way they approach any shift in technology. They are not trying to understand every technical detail. They are trying to understand exposure. Where can the business be affected, how far that impact can spread, and how quickly it can be contained. The challenge is that most businesses adopted AI faster than they evaluated it. What starts as a small use case often expands across marketing, sales, operations, and even finance. Over time, it becomes part of how work gets done, but without a clear understanding of where it exists or how it is being used. From an underwriting perspective, that lack of visibility creates uncertainty, and uncertainty is what drives both cost and denial.

Data is usually where that uncertainty becomes more visible. Once the conversation turns to what information is being shared with AI tools, the answers tend to get less precise. Customer data, financial information, internal documents, and proprietary content often move through these systems, sometimes intentionally and sometimes out of convenience. From the outside, that raises a simple question. Where is that data going, and who else has access to it? If that cannot be answered clearly, it introduces both security and liability concerns that are difficult to quantify.

Control is another area where gaps tend to appear. In many SMB environments, AI usage does not have a clear owner. It is not governed in the same way as other systems. Employees use what helps them move faster, which is often the point, but it also means there is little consistency in how it is applied. There may be no defined guidelines for acceptable use, no process for validating outputs, and no clear accountability when AI influences decisions. That lack of structure shifts the risk from purely technical to operational, which is where insurers begin to pay closer attention.

Dependency is often the last piece, and it is usually the least understood. As AI becomes embedded in workflows, it quietly becomes something the business relies on. When that happens, the question changes from “Are we using AI?” to “What happens when it doesn’t work the way we expect?” If outputs are incorrect, is that caught before it affects customers or financial decisions? If the system becomes unavailable, can the business continue operating? If it is manipulated, how far does that impact travel before it is detected? These are no longer edge cases. They are scenarios insurers are starting to assume.

As renewal approaches, this all comes together. Insurers are not evaluating whether AI is useful or innovative. They are evaluating whether it introduces uncertainty into the business. If AI usage is unclear, unmanaged, or tied to sensitive data, it raises immediate concerns. And as with any other area of cybersecurity, uncertainty increases cost, tightens coverage, or removes it entirely.

Preparing for that conversation requires a shift in perspective. AI cannot be treated as a separate initiative. It has to be understood as part of the organization’s overall attack surface and operating model. That starts with visibility, knowing where AI is actually being used across the business, not just where it has been formally approved. It continues with understanding how data moves through those systems and what risks are introduced as a result. From there, it becomes a question of control, defining how AI can be used, how outputs are validated, and who is responsible for its use. Finally, there is resilience, ensuring that the business can continue to operate if AI systems fail, produce incorrect results, or become compromised.

AI is part of your overall attack surface and operating model.
What is happening with AI is part of a larger shift already underway. Cyber insurance is no longer focused only on tools and controls. It is focused on how the business behaves under stress. How decisions are made, how systems interact, and how failures are contained and recovered from. AI accelerates that shift because it introduces new paths for both exploitation and failure, many of which are not yet fully understood.

AI itself is not the risk. The risk is using it without understanding how it changes exposure. Insurers are not asking whether businesses are using AI. Most assume that they are. The real question is whether that use can be controlled well enough that the outcome remains predictable. Because at the end of the day, the standard has not changed. If the risk can be measured and priced, coverage will follow. If it cannot, the outcome will look very familiar.
