When I first began building and deploying security information and event management (SIEM) platforms at scale, the objective was to gain visibility. Logs were scattered across infrastructure, investigations required logging into individual systems, threat intelligence was hard to use for enrichment, and reporting was fragmented. SIEM centralized telemetry and gave security teams a place to search, correlate, and retain events. It created order where there had been none.
At that time, the enterprise environment was more predictable. Identity lived primarily in Active Directory, applications were hosted internally, and network boundaries were meaningful. If you collected enough logs and wrote enough correlation rules, you could reasonably approximate malicious behavior. That model has quietly expired.
The modern enterprise does not operate inside a contained perimeter. Identity spans cloud providers, SaaS platforms, API gateways, automation scripts, and service accounts that authenticate without human interaction. Privilege is delegated across trust relationships that are often invisible to traditional monitoring. Attackers do not need to exploit a vulnerability when they can replay a token or inherit access through OAuth consent.
SIEM did not fail. It simply was not designed for this reality. The issue is not whether your SIEM ingests enough data. The issue is whether your detection architecture can form a defensible judgment before material harm occurs.
A Breach That Looked Ordinary
Several years ago, I was working with a multinational organization that had invested heavily in their SIEM platform. The security operations team was writing never-ending parsing and correlation logic. Ingestion volumes were high enough that they felt reassured by the breadth of coverage. Their use cases appeared well-documented and most importantly the dashboards looked clean and meaningful.
Then a privileged cloud identity was compromised through token theft. There was no password guessing. Nor was there malware detonation. The attacker authenticated successfully and began interacting with cloud APIs using legitimate calls. The behavior, viewed in isolation, did not appear extreme. It was incremental and measured.
The identity provider recorded the session. The cloud platform logged the API activity. Endpoint telemetry captured administrative tool usage. The SIEM ingested every one of those signals. The SOC received multiple medium-level alerts over several hours. Each alert was technically valid. Each represented a deviation from baseline. None individually crossed a severity threshold that demanded immediate escalation. The signals were present. The judgment was absent.
What was missing was not data. What was missing was a system capable of accumulating contextual risk across domains and forming a unified narrative before an analyst had to manually reconstruct it. That architectural gap is where many enterprises still operate today.
The Illusion of Coverage
When detection gaps appear, organizations often respond by increasing ingestion. Security teams add more SaaS logs, greater cloud telemetry is captured, and endpoint configurations get tuned for deeper visibility. The assumption is that broader coverage will lead to better protection.
In practice, what often follows is alert saturation. Analysts move from investigation to triage management. The volume increases while clarity does not. Detection at enterprise scale is not a question of how much telemetry you possess. It is a question of how effectively that telemetry is synthesized into actionable risk.
SIEM platforms were designed to collect and correlate events based on predefined logic. They were not architected to model identity relationships, privilege graphs, asset criticality, and behavioral deviations in a way that accumulates risk over time. As the enterprise has become more distributed and identity-driven, that limitation has become structural.
I am not criticizing SIEM as a tool, but I am saying that the architecture around it must evolve.
The Architectural Layer Between Signal and Decision
In the compromised identity scenario, what the enterprise needed was not another rule. It needed a decision engine that could sit across identity, endpoint, and cloud controls and continuously model risk as it developed.
A decision engine operates in the space between raw telemetry and human judgment. It does not replace SIEM as a retention platform. It does not eliminate endpoint or cloud controls. Instead, it ingests normalized signals from those systems and evaluates them through an identity-aware risk model.
When a privileged identity begins behaving differently, even in subtle ways, a decision engine tracks that deviation in the context of privilege level, asset sensitivity, historical patterns, and current threat intelligence. When additional signals emerge from cloud APIs or endpoint activity, they are not treated as independent alerts. They are attached to the evolving risk profile of that identity and its associated assets.
By the time an analyst reviews a case, the system has already formed a narrative grounded in accumulated context. The difference is profound. Instead of stitching together fragments across dashboards, the analyst evaluates a coherent risk object with supporting evidence already aligned.
Identity as the Structural Anchor
Most modern intrusions revolve around identity. Credentials are harvested, tokens are replayed, and service accounts are abused. Trust relationships are manipulated and the perimeter is rarely the decisive factor. Architecturally, this demands that identity become the organizing principle of detection.
What’s required is a solution that models identity not as a log source, but as a central node in a graph of privilege and asset relationships. Activity is weighted according to the authority of the identity and the sensitivity of the resources involved. An anomaly tied to a low-impact user account is not treated the same as behavior associated with a production cloud administrator.
This approach changes how risk is surfaced. It reduces noise without sacrificing visibility and enables the security team to focus on material threats rather than technical deviations. The result is faster, more confident decision making.
Risk Accumulation Instead of Alert Generation
Traditional detection models generate alerts. Mature detection architectures accumulate risk. When risk is accumulated across time and context, subtle signals gain meaning. A slightly unusual login may not matter alone. Combined with a change in privilege assignment and an unfamiliar API usage pattern, it becomes significant.
Adopting a decision based approach would have security technology continuously evaluating signals against identity posture, asset value, and behavioral baselines. Risk scores would evolve as new information emerges. When thresholds are crossed, the system presents a consolidated case rather than a stream of disconnected events.
In environments where this model has been implemented, I have seen investigation time decrease because cognitive load decreases. Analysts focus on judgment rather than assembly, which is the kind of architectural shift that is required.
Artificial Intelligence (AI) in Service of Clarity
AI has become part of both the threat landscape and the defensive response. Attackers automate reconnaissance and credential testing. Defenders must reduce analysis time to keep pace. Within a signal-centric architecture, AI can assist by clustering anomalies, highlighting patterns that contribute to risk accumulation, and generating summaries that accelerate understanding. In this model, AI supports the evaluation process while remaining transparent, with explainable risk scoring and traceable decisions. The objective is to compress time without obscuring accountability.
An Integrated Assurance Perspective
From an Integrated Assurance standpoint, detection cannot remain an isolated SOC function. It must align with enterprise architecture and risk management. It must reflect asset criticality, regulatory exposure, and operational impact. It must be governed as a lifecycle capability rather than a tool deployment.
In order to fit within this framework as the connective tissue across control domains, we need to implement decision-based solutions that transform distributed telemetry into contextual risk narratives. We must enable detection to function as a coherent component of enterprise resilience rather than a fragmented alert pipeline.
When detection architecture is aligned with assurance principles, its effectiveness is measured by how quickly it moves from signal to defensible verdict and from verdict to containment.
The Strategic Reality
SIEM was an essential step in the maturation of security operations. It provided the visibility that early programs lacked. It enabled centralized search and reporting at a time when fragmentation was the primary obstacle. Organizations now face a different challenge. Our obstacle is no longer the fragmentation of logs, but the fragmentation of context.
Organizations that continue to treat SIEM as the strategy will accumulate data and alerts while struggling to accelerate judgment. Organizations that redesign their detection architecture around identity-aware risk accumulation and decision engines will operate differently. They will see integrated narratives instead of isolated events. They will act before dwell time becomes damage.
This evolution is about acknowledging that visibility alone is no longer sufficient. At enterprise scale, protection depends on the ability to form accurate, contextual, and timely judgments. That requires architecture designed for decision making, which lives beyond mere data collection.
